How KidoCode went from 10 students/month to 20+/month and spending 71% less per student

KidoCode is an EduTech company with over 20,000 students and runs an AI and coding academy for kids across six campuses in Malaysia and Singapore. They were spending on Google and Meta, but the cost of turning that spend into an enrolled student was high and unpredictable. 

We rebuilt their acquisition and conversion using our TRUST Enrolment System, the five-stage framework we use for every school, and tracked every enquiry from click to enrolled student.

02 - The PROBLEM

KidoCode had impressions, clicks and enquiries. The problem was that the system converting them was expensive and inconsistent. Ad spend produced enquiries, but the cost of an enrolled student was high and inconsistent month to month.

Every stage wasted ad spend. Enquiries came in, but too few scheduled, showed up, and enrolled, so each new student cost more than it should.

Meta ads consumed the larger share of budget while return fluctuated, generating high volumes of enquiries that didn’t convert efficiently.

Enquiries took months to convert. Slow engagement lost serious parents before a trial was booked.

We repositioned the ads, SEO, social media so it attracted parents genuinely interested, not just looking for free activities.

Made for intent,

We shifted underperforming ads into video, and re-positioned Meta and Google ads based on where each parent actually was in their decision instead of showing both the same message.

WhatsApp-first conversations

We replaced generic forms and landing pages with WhatsApp-first ads. More of the parents who booked actually showed up, which is why attendance doubled.

Cut the spend, kept the results

Once the system matured, we reduced KidoCode's ad spend while enrolments held. The cost per enrolled student finished 71% lower than when we started. That's the difference between buying leads and owning a system.

How long before we see results like these?

Did KidoCode increase its ad spend?

No. The cost per enrolled student fell by rebuilding the system, not the ad budget. Once the system was working, we were able to reduce ad spend while enrolments held.

Was this all from ads?
